Five numbers every incubator should show its board each quarter

The CohortOS team · · 2 min

Board packs for incubators tend to grow until nobody reads them. Every quarter adds a chart, a case study, a photo from an event. The board skims, asks one question about something on slide 31, and the meeting is over. A better pack starts with five numbers, shown the same way every quarter, so the board can see the trend at a glance.

1. Applications and acceptance rate

How many startups applied and what share you accepted. A rising application count with a steady acceptance rate means your brand is working. A falling count means your outreach, your terms or your reputation needs attention, and the board should hear that from you first.

2. Milestones completed on time

Of the milestones due this quarter across the cohort, how many were completed, how many slipped and how many were missed. This is the closest thing an incubator has to a delivery metric, and it shows where the program team should spend its time next quarter.

3. Startup traction

Pick two numbers per startup and stick with them, usually revenue (or MRR) and runway in months. Show the cohort's median and the spread rather than a total, which one outlier can distort.

4. Follow-on funding raised

How much capital the portfolio raised after joining, and from whom. Boards and funders both read this as the program's outcome, so record each round as it happens rather than reconstructing it at year end.

5. Mentor engagement

Sessions held and the average rating founders gave them. A program can have a strong mentor list on paper and almost no sessions in practice. This number tells the board which one you have.

Put the five numbers on the first page, with last quarter beside them. Everything else (case studies, photos, the event calendar) goes in an appendix. Your board will read the first page every time.
